The PPC industry has been disrupted four times in the last five years, and each time, the agencies that survived were the ones who saw the change coming and built the controls to handle it. The agencies that did not are still telling clients “the algorithm needs more time.”
iOS 14 attribution shock (April 2021)
Apple’s App Tracking Transparency framework broke conversion tracking from iOS users overnight. Pixel-based attribution stopped reporting accurately. Most agencies told clients “iOS conversions are just lower now” and kept billing the same management fee. We rebuilt every client account on server-side tagging and enhanced conversions, with modelled conversion fallbacks for what could not be measured directly. The clients who let us do that work in 2021 are the clients whose attribution still works today.
GA4 migration (July 2023)
Google sunset Universal Analytics with no historical-data carry-over. Most agencies migrated late, lost months of comparison data, and presented dashboards that compared apples to entirely different fruit. We ran GA4 in parallel with Universal Analytics from late 2022, validated every event before promotion, and built Looker Studio dashboards that handled the data-model change cleanly. Clients we onboarded for migration work still have continuous reporting going back further than most agencies’ own GA4 properties.
Performance Max black-box (2022-2024)
Google launched Performance Max with no segment-level visibility, no search term reports, and a strong push to “trust the algorithm.” Accounts hemorrhaged budget on low-quality placements and brand-search cannibalisation. We built brand exclusions, asset group structures mapped to real product clusters, and used the search insights API the moment Google released it. The early access from Premier Partner status meant our clients had controls in place before most agencies even knew the controls existed.
Consent Mode v2 (March 2024)
Google made Consent Mode v2 mandatory for ad personalisation and conversion measurement in markets covered by the Digital Markets Act, with downstream impact on Australian accounts. Agencies who had skipped consent banner setup found their conversion data quietly degrading. We hardened every client’s consent banner, modelled conversions configuration, and server-side tagging stack ahead of the deadline. The clients who had us do that work in 2024 are still measuring iOS conversions accurately. The ones who did not are still wondering why ROAS keeps dropping.

Most agency relationships break in month nine, after a CPA spike, an iOS update, or a quarter where the campaign did not deliver. Below is the part of how we operate that does not fit on a credentials slide. It is also the part that earns the next renewal, every single year.
When things go wrong, you hear it from us first
PPC is volatile by nature. CPCs spike. Platform changes ship overnight. Sometimes a campaign that performed for nine months stops, and the diagnostic answer is sitting in an auction insights report or a Google Ads policy update we missed. What separates a good agency from a bad one is what happens in that moment.
If a CPA spikes or ROAS slips, you hear it from us on the call before you see it in the report. We name what changed, what we think caused it, what we are doing about it, and what we are not doing because we think the right move is patience while the algorithm reprocesses. We do not pad monthly reports when results are flat. We do not blame Performance Max for everything. The first email or call from a client about a CPA spike should never be the moment we find out about it ourselves, and on an account we are running properly, it never is.
Thinking past month three
The 90-day roadmap is the start, not the contract. The reason it keeps working past year one is that every quarter we surface new ground to take: an in-market audience segment that has emerged in the data, a competitor weakness we have spotted in auction insights, a creative angle the data suggests is worth testing, a tracking improvement that just became possible because Google released a new API.
Most agencies stop scoping new work after the initial setup because doing so is unbillable until the client agrees to scope expansion. We do it anyway. The hour spent identifying next quarter’s opportunity is not on the invoice, but it is the reason there is a next quarter. Strategy depth is the part of the relationship we never put a meter on.
When we miss the call, we absorb the rework
Sometimes we recommend something and the data says it did not work. A creative test that did not lift CTR. A bid strategy migration that did not improve CPA. An audience targeting decision that brought clicks but the wrong kind. When the call was ours to make and the call missed, we absorb the rework. We do not invoice the client to fix our own mistake.
That commitment costs us money some quarters. It is also the single most important reason clients stay past the first contract renewal. The implicit deal in a multi-year PPC relationship is that the agency has skin in the game on every recommendation. We are not running a billable-hours model where bad advice is as profitable as good advice. If the data tells us a recommendation underperformed, the next call starts with us naming it and proposing the fix at no extra cost.
Who we are not for
The honest version of agency selection is that good agencies decline more business than they take on. Here are the engagements we have walked away from, and why.
- Buyers looking for click fraud, fake-click services, or any platform-policy-violating tactics. If you want to drive up competitors’ ad costs through bots or any form of artificial click activity, we are not your agency. We will tell you on the first call. The accounts we have seen attempt this end up suspended, sometimes permanently.
- Single-keyword 30-day pressure on a $500/month budget. If your business model depends on dominating one specific term in 30 days for under $1,000, no PPC agency will make that work. Be honest with yourself, and we will be honest with you.
- Passive vendor expectations. Our PPC leads will tell you when a creative or targeting decision will not work. They will push back on briefs we think will burn budget. If you want a vendor who silently executes whatever you ask without engaging on the strategy, we are not the right team. The 10-year clients are the ones who wanted the pushback.
- Categories where we cannot honestly stand behind the work. Gambling, predatory lending and payday loan operators, anti-vaccine content, and multi-level marketing schemes where the revenue model is recruitment rather than product. We decline regardless of the budget.
- Lead-gen practices we are not comfortable scaling. Trades businesses asking us to geo-target only the affluent suburbs while excluding the rest of their stated service area. New trades operators with no body of completed work asking us to scale lead generation aggressively into vulnerable demographics. The decline is on the practice, not on the customer base. Plenty of high-end trades businesses serve their markets honourably, and plenty of trades businesses serve older customers honourably. We work with both. We just do not help businesses scam at scale.
- Buyers wanting a pure spend-pumping vendor with zero strategic input. If your only requirement is someone to push budget into Google Ads without thinking about the account, you might be better off with an in-house media buyer. Hire one with our genuine recommendation.

When PPC is not the right answer for your business
Most agencies will not say this, so we will: PPC management as a service is overkill below $3,000 per month in ad spend. Here is the math.
Our minimum monthly management fee starts at $1,200 (excl. GST). For that fee to make economic sense for your business, your ad spend needs to be at least 2-3 times the management fee. Below that ratio, the percentage of total marketing budget going to agency management overwhelms the percentage going to the actual ad spend, and Google’s automated campaigns will outperform any agency optimisation because there is simply not enough conversion data to optimise against. You are paying for senior expertise on an account that is too small for that expertise to find anything to optimise.
If you are spending less than $3,000 per month on ads today, the honest advice is one of three things, none of which involves us:
